🔀 The migration timeline everyone quotes skips the part that actually breaks

"Migration takes five business days" is true and also not the number that determines whether a pre-BFCM platform switch is safe. Five days covers moving your list and reconnecting sending infrastructure. 

It says nothing about whether automation logic built up over years of tweaks reconstructs correctly on the other side.

An abandoned cart flow with three conditional branches, a post-purchase sequence that skips step two for VIP customers, a win-back automation excluding anyone who redeemed a specific code last quarter: none of that is documented anywhere except inside the automation builder itself, built incrementally over time. 

A migration that moves contacts cleanly can still lose every one of those branches, because nobody wrote down that they existed.

Inventory your automations before you migrate, not after something breaks

Before any migration starts, export or screenshot every active automation's full flow, including every conditional branch and exclusion rule, not just the trigger and top-level steps.

Most teams can name their five or six core flows without thinking. Almost nobody can list every exception layered into those flows over time, and that's exactly the part a migration is most likely to drop.

Rebuild and test each flow against real customer records before the old platform goes dark

A flow that looks correctly configured in a new builder can still fail silently the first time a real customer triggers an edge case nobody tested.

Run a handful of actual customer records, at least one VIP, one prior-discount redeemer, one multi-purchase repeat buyer, through each rebuilt flow and confirm the output matches what the old platform would have sent. This takes an afternoon per flow and catches failures a generic checklist never surfaces.

Keep both platforms live in parallel through your first real send

The riskiest moment in any migration isn't the data transfer. It's the first time volume flows through the new automations for real, since that's when an untested edge case gets triggered by an actual customer instead of a test record.
