Early access can backfire

Hello! You've arrived at What Actually Works 🤓

We break down the real strategies, decisions, and plays that actually move the needle in your marketing, and here it for today.

⏳ How to run VIP early access without teaching everyone to wait

Early access feels like a gift to your best customers. Announce it to your whole list in early November, though, and many shoppers who were about to buy at full price decide to wait three weeks for the discount.

That's deferral, and it rarely shows up in a campaign report.

Price the deferral

Say you normally earn $200,000 between November 1 and 20. An early sale announcement makes 15% of that wait, so $30,000 of full-price demand shifts into the sale. At 30% off, it comes back as $21,000. You've lost $9,000 for nothing. The 15% is illustrative.

Check whether it happened last year

Compare the first three weeks of last November with October, against the year before. If full-price revenue sagged right after your announcement, deferral is likely.

Shrink the VIP list

Limit early access to your top 10% to 20% of customers by 12-month spend. They're the likeliest to buy during the sale anyway, so the head start costs you little. The range is my judgment.

Offer access instead of a deeper price

Give VIPs first pick of limited bundles, a gift with purchase or a restock of a sold-out favorite. They feel rewarded, and your price stays protected.

Whether these rules pay off depends on what happened last year. Omnisend connects with Claude or ChatGPT, so you can pull last year's early access results into the chat and ask which campaigns earned their place. The BFCM AI playbook has prompts for exactly that review. You can try the BFCM prompts.

Keep the discount depth quiet

Tell the wider list a sale is coming without saying how big it is, until 48 to 72 hours before launch. A vague "something's coming" causes less waiting than "30% off everything on the 27th."

Hold back 10% of VIPs

Give a random 10% of your VIP segment no early access. Compare their November spend with the rest. If the gap is small, early access isn't adding revenue, just discount cost.

Offer a price promise to hesitant buyers

For shoppers browsing in early November, offer "buy now, and if it's cheaper on Black Friday, we'll credit the difference." Store credit costs less than a cash refund and brings them back.

What to track

  • Full-price revenue in the three weeks before the sale, against last year
  • VIP spend against the holdout
  • Credit issued through the price promise

Sort customers by 12-month spend and find where your top 15% starts. That's the only list that should hear about early access before your public announcement.
